## Summary

A developer with four years of full-stack experience proposes a two-person studio model to address a common freelancing gap: strong technical delivery paired with weak client communication, or vice versa. The model splits responsibilities between a technical lead and a client-success partner, with a transparent structure, no hidden contributors, and a revenue-share of up to 30% for the communication partner. Target projects include startup MVPs, SaaS platforms, AI integrations, and React/Next.js apps. The post outlines a pilot approach to test the model before committing fully, and invites community feedback from developers who have run similar partnerships.

## Content

Over the past four years, I’ve worked across the full software-development lifecycle—from requirements and architecture to full-stack development, deployment, client communication, and long-term support.

One pattern keeps appearing: clients rarely struggle to find developers. They struggle to find a working relationship that combines reliable engineering with clear, consistent communication.

Some technically strong freelancers find sales calls, follow-ups, and relationship management distracting. On the other side, some client-facing agencies communicate well but struggle to maintain dependable technical delivery.

I’m exploring a small, transparent partnership model designed to combine both strengths.

## The model

The business would operate as a two-person development studio:

- A technical lead responsible for planning, architecture, development, testing, deployment, and support.
- A client-success partner responsible for discovery calls, communication, coordination, follow-ups, and long-term relationships.

The goal is not to build a large agency with unnecessary overhead. It is to create a focused partnership where clients receive senior-level attention on both the technical and communication sides.

One person may serve as the client’s main point of contact, but the working structure would remain transparent. There would be no shared freelancer accounts, hidden contributors, or misleading representation. Clients would know who is responsible for their work, and every engagement would follow the relevant platform and subcontracting requirements.

## The problem we want to solve

Clients commonly experience issues such as:

- Technical developers who communicate inconsistently.
- Account managers who cannot answer technical questions.
- Large agencies where projects pass between multiple people.
- Freelancers who disappear after launch.
- Unclear ownership when something goes wrong.

A small partnership could offer a more reliable alternative:

- One clear technical owner.
- One clear communication owner.
- Documented requirements and responsibilities.
- Consistent project updates.
- Faster decisions and fewer communication gaps.
- Continued support after launch.

## Initial market

My technical focus would be on projects such as:

- Startup MVPs and SaaS platforms.
- AI automation and API integrations.
- Internal business tools.
- React and Next.js applications.
- Node.js backend systems.
- Custom Shopify development.

The ideal clients would be startups and growing businesses that need more structure than a solo freelancer normally provides but do not need the cost or complexity of a traditional agency.

## Responsibilities

I would lead:

- Technical discovery and solution planning.
- Architecture and estimates.
- Full-stack development.
- Testing and deployment.
- Technical documentation.
- Maintenance and ongoing support.

The client-success partner would lead:

- Discovery and introductory calls.
- Client communication.
- Scheduling and follow-ups.
- Progress coordination.
- Relationship management.
- Client retention and future opportunities.

We would collaborate on proposals, pricing, project qualification, and major client decisions.

## Compensation structure

For a partner actively involved in communication, sales, coordination, and account management, I’m considering a revenue-share model of up to 30% of collected project revenue.

The final agreement would clearly define:

- Which projects qualify for revenue sharing.
- Platform and payment-processing fees.
- Project expenses.
- Refunds and chargebacks.
- Payment schedules.
- Client ownership and non-circumvention.
- Confidentiality and intellectual property.
- Responsibilities when a project experiences problems.

The percentage could also vary based on whether someone refers a lead, closes the project, or manages the complete client relationship.

## Starting with a pilot

Rather than immediately trying to build a full agency, I would prefer to test the model through a limited pilot:

1. Define our services and target clients.
2. Create a written operating agreement.
3. Establish transparent client-facing roles.
4. Set up a shared CRM and communication process.
5. Complete the first few projects together.
6. Review delivery quality, profitability, and client feedback.
7. Decide whether the partnership should expand.

This would allow both sides to evaluate the working relationship before making a larger commitment.

## I’d value the community’s perspective

For developers who have operated a similar studio or partnership:

- Did separating technical delivery from client management improve your projects?
- How did you structure revenue sharing?
- What caused the most conflict between partners?
- Did clients prefer this model over working with a traditional agency?
- What would you change before starting again?

I’m also open to connecting with someone who has strong client communication, business development, and project-coordination skills and is interested in building a transparent, long-term development partnership.

The goal is not a temporary lead-generation arrangement. I’m interested in creating a dependable business where both partners contribute clear value and clients receive a consistently strong experience.
