Canon 3X: Explore/Expand/Extract

Kent Beck presents a canonical explanation of his 3X framework — Explore, Expand, Extract — describing how software products (and ideas generally) follow an S-shaped logistic growth curve. Each phase has distinct risks, goals, strategies, and tactics: Explore focuses on finding a new growth loop through rapid experimentation; Expand focuses on scaling while avoiding fatal bottlenecks; Extract focuses on sustainable, profitable optimization. Beck argues that applying the wrong phase's approach to a product in a different phase kills ideas, and that the real challenge is organizational adaptation — managing a portfolio of projects across all three phases simultaneously.
