Building a production platform from open source CNCF tools carries a hidden integration tax made up of three distinct costs: evaluation paralysis before the build (choosing among 200+ overlapping CNCF projects), integration hell during the build (ongoing drift from upstream releases and dependency updates), and hidden opportunity cost after the build (senior engineers stuck on maintenance instead of platform capabilities). A KubeCon EU survey of 143 platform professionals found security, reliability, cluster management and observability topping priority lists, reflecting maintenance rather than growth work. Recoverable capacity for customers is estimated around €800K annually. Each cost requires a different fix: opinionated defaults for evaluation paralysis, reduced integration surface for integration hell, and shifting who carries operational load for opportunity cost.
