How to choose and adapt product management frameworks

Product management frameworks like RICE, OKRs, and JTBD are widely used but frequently misapplied because they abstract away the specific context that makes or breaks decisions. The key insight is that reading your situation comes before reaching for any tool. Before selecting a framework, diagnose the problem type (complicated vs. complex), decision reversibility, product stage, and altitude (strategy vs. execution). Once diagnosed, frameworks should be adapted — recalculating RICE by customer segment, reweighting for actual buyers, chaining frameworks together, or inverting conventional wisdom entirely. When no framework fits, first-principles reasoning, cheap discovery experiments, and pre-mortems are more reliable. Documenting any modifications is non-negotiable to maintain intellectual honesty. Over time, repeated calibration against real outcomes can make experienced judgment more reliable than any framework.
