# Micro-SaaS is over. The new play is software you never sell.

The argument making rounds this week: AI killed Micro-SaaS. The counter-argument, also making rounds: no it didn't, you're just bad at distribution now.

Both are kind of right, which is what makes this interesting.

The original provocation comes from designer-developer Adrien Gonin, who argues that AI has commoditized software creation while simultaneously eating the customer base for small niche tools. His proposed escape hatch is "Service with a Software" — private, never-sold tools built to make a specific service offering impossible to replicate. Stop generalizing software for a market; overfit it deeply to one client's context. The defensible value isn't the software anymore, it's the accumulated fit and trust around it.

Naval put the same idea more bluntly: when software was expensive, thin horizontal tools extracted rents everywhere. Now that software is cheap, value moves to vertically integrated businesses delivering opinionated end-to-end experiences.

Gergely Orosz pushes back on the adjacent "just rebuild your SaaS with AI" fantasy: "It's a fun exercise to rebuild ticketing/o11y/feature flags etc... but do you really want to maintain it? Do you want oncall to be YOUR problem?" His point is that actual businesses won't self-host AI-generated replacements for Datadog. The maintenance burden alone kills the economics.

The more uncomfortable take comes from @dasherpro, who points out the real paradox: AI was supposed to unlock indie hacker opportunities by lowering build costs. Instead, it's lowering build costs for *everyone*, including the large AI companies that now have the productivity to attack micro-niches they previously ignored. You're also, he notes, feeding your ideas and strategies directly into the models that might eventually compete with you.

@trikcode cuts to the bone: "code has basically zero value. The only real skill left is finding human beings who actually care enough to use it."

Peter Yang agrees that pure software is hard to monetize for indie developers now and is asking for counter-examples. The replies, predictably, are thin.

The rough consensus forming: launching ten products and coasting on 80% margins is over. The moats that used to last years now last months. You either keep launching and accept churn, or you pick one or two things and keep rebuilding the advantage before competitors catch up. Distribution, differentiation, and speed matter more than the ability to ship. Almost everyone can ship now.
