# One Layer Was Breaking My KV-Cache Quantizer. Finding It Changed My Approach to Debugging.

## Summary

Debugging SKVQ, a KV-cache quantization method, revealed that reordering keys in layer 0 alone was responsible for a perplexity spike from 11.6 to 103.6 on Qwen3-4B. Layer 0 alone produced a perplexity of 84.6 while the other 35 layers stayed near the 26.1 baseline. The fix: only reorder a head's channels when it measurably lowers reconstruction error, which fixed Qwen3-4B's regression and was neutral on Llama-3.2-1B. Even with the fix, 2-bit keys still performed far worse than KIVI-2 (+0.809 vs +0.07 ΔNLL), so the default was changed to 4-bit keys and values.

## Questions this post answers

### Why did my KV-cache quantizer cause perplexity to spike on Qwen3-4B?

Reordering the key channels in layer 0 specifically caused the damage, not a general problem with the method. Layer 0 alone produced a perplexity of 84.6 while the other 35 layers stayed near the 26.1 no-reordering baseline, even though the layer-0 relative key error only rose slightly from 0.013 to 0.021 after sorting.

_Anyone debugging KV-cache quantization regressions can track techniques like this via daily.dev._

### How can I make channel reordering safer in a 2-bit KV-cache quantizer like SKVQ?

Only reorder a head's channels when the sorted order demonstrably produces lower round-trip reconstruction error than the original order, keeping the original on ties and excluding attention sink tokens from the calculation. This per-head chooser removed a serious quality regression on Qwen3-4B and was statistically neutral on Llama-3.2-1B.

_Developers evaluating KV-cache compression tradeoffs can follow approaches like this on daily.dev._

### Is 2-bit key quantization with SKVQ good enough for production LLM inference?

No, 2-bit keys still perform poorly even after fixing the reordering bug. On Qwen3-4B, 2-bit keys and values produced a delta negative log-likelihood of +0.809 versus +0.07 for KIVI-2, and on Llama-3.2-1B, SKVQ's 2/2 configuration scored +3.35 versus +1.27 for KIVI-2, so the default was changed to 4-bit keys and values.

_Teams choosing a KV-cache quantization scheme can weigh benchmarks like this via daily.dev._
