# Personalization is a ranking problem — architecture makes it work

## Summary

Most personalization failures stem from architecture, not data quality. When retrieval, ranking, and inference are split across separate systems, signals arrive stale and too late to influence results. A unified real-time ranking pipeline — as exemplified by Vespa — keeps lexical search, vector similarity, structured filtering, user behavior tensors, and business logic inside a single query pipeline. This allows personalization scores to be computed as a weighted formula combining BM25, semantic similarity, user affinity, inventory, and business priority at query time. Tensors represent both user preferences and item attributes in the same feature space, enabling dot-product personalization that updates immediately after each click. Multi-stage ranking keeps latency manageable at scale by using a cheap first phase to narrow candidates before applying richer scoring. The same pattern applies across e-commerce, news feeds, job boards, and video platforms.
