Atlassian's people team shares how they evolved their AI adoption metrics three times over 18 months — from weekly active users, to a single company-wide superuser threshold, to function-specific 90th-percentile baselines. The key insight: volume metrics hide the truth about who is actually transforming work. Research from their Teamwork Lab identified five behaviors AI superusers share (redesigning workflows, building systems for others, showing work in progress, not treating first drafts as final, appearing in unexpected roles) and three underlying traits worth hiring for: pattern-seeking pragmatism, bias for sharing, and comfort with imperfection. The recommendation is to replace WAU reporting with function-specific percentile metrics and to hire for behaviors rather than tool fluency.
