# TokenTown: How an LLM Works, as a City

**[Hacker News](https://daily.dev/sources/hn)** · 3 min read · 1 upvotes · 0 comments

## Summary

TokenTown is an interactive browser-based isometric city that visualizes how a transformer language model works in real time. Each district represents a stage of the model: tokenizer docks, embedding foundry, positional encoding, multi-head attention with a live KV cache, feed-forward layers, and a sampler. The model is genuinely computed live — including sinusoidal positional encoding, LayerNorm, scaled dot-product attention with causal masking, GELU activations, and top-p sampling — but scaled down to 12 dimensions, 2 attention heads, and a small vocabulary. Weights are random and outputs are blended with a bigram prior to keep text readable. A guided tour explains each district on first pass, with controls for stepping, pausing, and speed adjustment.

## Community take

How the wider developer community reacted, aggregated from 2 discussions and 38 comments across hackernews (as of 2026-07-29).

**TL;DR:** The community is largely skeptical and critical of TokenTown, questioning whether it genuinely aids understanding of LLMs and raising concerns that the project was vibe-coded with an LLM rather than crafted by hand. A minority find the concept interesting but think execution falls short.

**Sentiment:** 15% positive · 20% mixed · 65% skeptical

**The case for**

- The interactive city metaphor is a novel and interesting approach to explaining LLM internals.
- The concept of a 3Blue1Brown-style interactive visualization is seen as potentially valuable if executed well.

**The pushback**

- Commenters suspect the project — including its explanations — was generated by an LLM rather than written with genuine human effort.
- The explanations are criticized as hand-wavy, jargon-filled, and not actually helpful for learning.
- The visualizations are seen as confusing or misleading (e.g., cars looping back into input, centrifuge sampler, crashes at the Layer Counter Arch).
- The tool requires significant prior knowledge to understand, yet provides no guidance on prerequisites.
- Multiple commenters want the ability to filter vibe-coded/low-effort projects from HN's front page.
- The city metaphor is seen as not mapping clearly onto LLM concepts, leaving users with little concrete takeaway.

**By community**

- hackernews (skeptical): The dominant sentiment is critical skepticism — commenters doubt the project's educational value, suspect LLM-generated content, and find the visualizations more confusing than illuminating.

**Hottest debate:** Whether the project was genuinely made by the author or largely generated by an LLM, and whether such 'vibe-coded' projects belong on HN's front page.

**Open questions**

- What prerequisite knowledge does a user need to get value from this tool?
- Were the explanations and code written by a human or generated by an LLM?
- Could the visualization be redesigned to more accurately and intuitively map city elements to LLM concepts?

**Highlights**

> Not to mention that it's got all sort of bugs and traffic discontinuities. I just saw one of those "road train" things (a batch?!) on the central loop "crash" at the "Layer Counter Arch" while other cars just drove straight thru it. The "Output Plaza" doesn't seem very outputtish - cars/embeddings seem to loop around back into the input. Not sure why the Attention Plaza is occasionally shooting stuff down the storm drains/whatever in the center! The sampler as centrifuge is a strange visualization! So I guess the takeaway is that LLM are related to cars? Or maybe highways. Was this designed by Schmidhuber?

> I read through the explanations and they’re all typical hand wavy LLM prose, full of jargon, and random tangential details. If you’re going to publicly present this as a learning tool, it would be great if you spent some actual human brain cycles writing and polishing it by hand, rather than just chucking the first thing that claude spits out over the fence. I can pretty much guess the prompt you used and probably get the same thing.

> "This is not a loop in code: it is a stack of distinct blocks" Proceeds to literally loop around 6 times.
