# “We Are 90% Done” Is the Most Expensive Sentence in Software Delivery

**[Medium](https://daily.dev/sources/medium_js)** · 6 min read · 23 upvotes · 2 comments

## Summary

The phrase '90% done' is deceptive in software delivery because it measures visible code completion, not actual shippability. The final 10% routinely contains edge cases, real-data bugs, third-party integration failures, client sign-off, and deployment/rollback procedures — often representing 40–50% of the real effort. The recommended fix is to replace percentage-based progress reporting with a binary 'done-done' standard: a feature is only done when it's deployed to production, verified on real data, and signed off by someone other than the builder. Tracking shippable slices ('8 of 12 features live') instead of vague percentages gives teams an auditable, honest view of progress.

> This is basically Cargill's 90-90 rule — the first 90% of the code takes 90% of the time, and the remaining 10% takes the other 90%. The deeper reason percentages lie: they track the part you can see, lines written, and are blind to the part you can't — integration, real-data edge cases, rollback. Binary done-done works because it's the only definition that includes the invisible half.

> Nothing wrong in my POV, when we need to deliver multiple features with no bandwidth.
