Whoever Writes the Semantic Layer Wears the Crown

Semantic layer ownership in organizations is framed as a political problem, not a technical one. Most enterprises have no named owner for core business metric definitions — pipelines are maintained, dashboards are consumed, but meaning is ungoverned. When AI agents query ungoverned semantic layers, they confidently repeat whichever definition was encoded by default, typically by a platform team with no business accountability. The proposed fix: pair a named business owner accountable for what a metric means with a technical counterpart who implements it, and wrap both in a formal change process so that altering a definition is a deliberate decision rather than a file edit.
