Zed Guild: What We Built, What We Learned — Zed's Blog

Zed ran its first Guild cohort, a 12-week structured contributor program where roughly 75 developers were selected from hundreds of applicants. The program had three tracks: Repro Specialist (issue triage), Bug Basher (code fixes), and Feature Shipper (advanced features). By the end, 33 active contributors merged 148 pull requests into Zed's Rust codebase. Key lessons learned include keeping cohorts small to build real relationships, avoiding bottlenecks in issue assignment, and investing in group rituals like demo days. Cohort 2 will feature tighter groups organized around specific codebase areas with more collaborative structures.
